{"id":7866,"date":"2022-02-13T15:57:00","date_gmt":"2022-02-13T15:57:00","guid":{"rendered":"https:\/\/www.revistalogistec.com\/index.php\/2022\/02\/13\/factores-criticos-para-el-diseno-de-una-estrategia-de-gestion-operacional\/"},"modified":"2022-02-13T15:57:00","modified_gmt":"2022-02-13T15:57:00","slug":"factores-criticos-para-el-diseno-de-una-estrategia-de-gestion-operacional","status":"publish","type":"post","link":"https:\/\/www.revistalogistec.com\/index.php\/2022\/02\/13\/factores-criticos-para-el-diseno-de-una-estrategia-de-gestion-operacional\/","title":{"rendered":"FACTORES CR\u00cdTICOS PARA EL DISE\u00d1O DE UNA ESTRATEGIA DE GESTI\u00d3N OPERACIONAL"},"content":{"rendered":"<p style=\"text-align: justify;\">Es fundamental a la hora de desarrollar una estrategia de gesti\u00f3n operacional, tener en cuenta los siguientes focos dentro de su desarrollo y dise\u00f1o:&nbsp;estructura organizacional en funci\u00f3n de los procesos de negocios establecidos,&nbsp;\u2022 estandarizaci\u00f3n del modelo de gesti\u00f3n de procesos (estandarizaci\u00f3n, metodolog\u00edas),&nbsp;\u2022 implementaci\u00f3n de automatizaci\u00f3n y digitalizaci\u00f3n de procesos, dado que nos permite dar visibilidad e integraci\u00f3n en los distintos procesos de entradas y salidas de informaci\u00f3n, ya sea con nuestros clientes y proveedores.<\/p>\n<p style=\"text-align: justify;\">Al dise\u00f1ar la estrategia, siempre la mirada debe ser integral y no parcial, y dentro del desarrollo de esta, se debe tener en cuenta dentro del levantamiento y\/o diagn\u00f3stico de la situaci\u00f3n actual, los siguientes aspectos: organizaci\u00f3n, procesos y tecnolog\u00edas, factores relevantes que nos permiten asegurar un dise\u00f1o y una mirada hol\u00edstica, la cu\u00e1l debe estar alineado a la estrategia de compa\u00f1\u00eda basados en su misi\u00f3n, visi\u00f3n, valores y objetivos estrat\u00e9gicos. La mirada en su conjunto nos permitir\u00e1 evaluar de manera general como estos aspectos se relacionan y nos aseguran una coherencia y consistencia estrat\u00e9gica.<\/p>\n<p style=\"text-align: justify;\">A continuaci\u00f3n, se comentan los 3 aspectos dentro del dise\u00f1o de la estrategia:<\/p>\n<p style=\"text-align: justify;\"><img decoding=\"async\" class=\" alignleft size-full wp-image-7864\" src=\"https:\/\/www.revistalogistec.com\/wp-content\/uploads\/2022\/02\/michael_abecasis_ed128_logistec.jpg\" alt=\"michael abecasis ed128 logistec\" width=\"200\" style=\"margin: 10px; float: left;\" srcset=\"https:\/\/www.revistalogistec.com\/wp-content\/uploads\/2022\/02\/michael_abecasis_ed128_logistec.jpg 200w, https:\/\/www.revistalogistec.com\/wp-content\/uploads\/2022\/02\/michael_abecasis_ed128_logistec-150x150.jpg 150w, https:\/\/www.revistalogistec.com\/wp-content\/uploads\/2022\/02\/michael_abecasis_ed128_logistec-75x75.jpg 75w\" sizes=\"(max-width: 200px) 100vw, 200px\" \/>\u2022 Organizaci\u00f3n: la estructura debe estar alineada a los procesos de negocios y no de \u00e1reas. Es com\u00fan ver organizaciones donde el dise\u00f1o esta basado en una definici\u00f3n de \u00e1reas, donde prima la mirada de islas, basada en el conocimiento de las personas como herramienta clave de gesti\u00f3n. Las estructuras basadas en proceso generan foco, productividad y eficiencia en los respecta a los \u00e1mbitos de gesti\u00f3n. Esta mirada de gesti\u00f3n de procesos, tambi\u00e9n permitir\u00e1 gestionar el capital humano m\u00e1s id\u00f3neo o en su defecto asegurar planes de desarrollo basado en mallas curriculares y potenciando a los equipos de trabajo en como generar valor a la organizaci\u00f3n en una mirada de servicio al cliente, optimizaci\u00f3n de costos, seguridad y sustentabilidad.<\/p>\n<p style=\"text-align: justify;\">\u2022 Procesos: el generar un modelo de gesti\u00f3n de procesos, nos permite establecer que se necesita mejorar a trav\u00e9s de iniciativas de estandarizaci\u00f3n, reingenier\u00eda e invocaci\u00f3n en los procesos. De acuerdo a mi experiencia, una de las principales desviaciones que se detectan es que los procesos que est\u00e1n implementados est\u00e1n basados en la informalidad, falta adherencia a los procedimientos por parte de la organizaci\u00f3n, y\/o falta de gesti\u00f3n de cambio. Ac\u00e1 es clave, el generar los dise\u00f1os de flujos de suministros, establecer mapa de proceso general, y generar un est\u00e1ndar de proceso contra que comparar la realidad de manera establecer la hoja de ruta de dise\u00f1o e implementaci\u00f3n. Finalmente apoyarse en metodolog\u00edas agiles y\/o Lean, permitir\u00e1n asegurar flujo continuo y valor agregado a los procesos.<\/p>\n<p style=\"text-align: justify;\">\u2022 Tecnolog\u00eda: es fundamental tener una mirada con foco en incorporar la automatizaci\u00f3n y digitalizaci\u00f3n a los procesos administrativos y\/u operativos. Las operaciones cada d\u00eda est\u00e1n mas desafiadas a responder en tiempo, costo y forma, principalmente por externalidades actuales; donde se hace necesario habilitar la tecnolog\u00eda como parte de la estrategia.
